The starting point: 27 stores, 30 suppliers and flying blind

For a major retailer like Manor, fresh department performance rests on two pillars: rigorous sourcing and close collaboration with suppliers and store teams. Yet day-to-day management ran into several major pain points.

  • No overall visibility: 27 stores, 27 department heads and 27 ways of working. Orders were still written by hand on paper, making consolidated tracking impossible.
  • Rigid ordering: stores ordered on Wednesday for the following week, and up to 15 days ahead for highly perishable seafood. No way to match actual arrivals or seize favorable prices.
  • Fragmented supplier flows: around thirty partners of very different sizes and maturity, each with its own order and invoice template.
  • Heavy admin workload: nearly 1,000 invoices a week checked by hand, with a matching rate of barely 5%.
